Leading on AI When You Feel Behind

Advances in AI are happening faster than most individuals can keep up with and certainly faster than large organizations can comfortably absorb. For many leaders, living with the sense of being “behind” has become an uncomfortable new normal. It isn’t a reflection of capability, it’s just the ferocious pace of change.
This feeling has created a fear of leading on AI, resulting in inaction and fragmented and uncoordinated AI efforts, with low organizational impact.
One of the most pressing priorities for leaders today is to figure out how to manage and govern AI strategically, at scale, across operational, cultural, and geopolitical complexity.
How can you lead in an area in which you are not fully confident in your own knowledge of?
In this high-velocity environment, clarity of direction matters more than technical fluency.
Leaders don’t need to understand AI at a deep technical level, but they must be laser focused on three areas:
- Where could AI meaningfully advance mission impact?
- Where might it introduce systemic or reputational risk?
- How should the organization be structured to capture the upside while containing the downside?
Fragmentation reduces impact
Most organizations are not starting from zero. AI is already present across the enterprise, for example communications teams experimenting with generative tools, in fundraising analytics, in country offices using translation or summarization tools, and in program teams exploring data analysis support.
The challenge is rarely pure inaction. It is fragmentation of effort.
Without an overarching frame, adoption can rapidly become uneven across regions, inconsistent in ethical application, expensive and wasteful and ultimately disconnected from measurable impact.
What is at stake is not experimentation itself, but whether experimentation accumulates into institutional capability.
AI as Lever to Scale
At the organizational impact level, efficiency gains alone from AI won’t to be transformative. AI’s significance lies in using institutional leverage - the ability for the organization to leverage AI at a systems level to drive and scale impact.
Treating each AI pilot as a siloed innovation initiative can unintentionally limit its impact. It benefits from a more holistic approach with input from and collaboration across multiple teams, which doesn’t happen naturally.
In practice, this means visible executive sponsorship, cross-functional coordination across programs, technology, legal, and risk teams, and clarity around guardrails — particularly in areas such as data sovereignty, bias monitoring, and contextual ethics. It also requires creating safe space for structured experimentation so that learning can occur without exposing the organization to unmanaged risk.
Reframing “Being Behind”
Even many AI experts express concern about falling behind.
Leadership’s role, however, is not to track every technical development. It is to determine the organization’s level of ambition. What degree of AI maturity is necessary to remain mission-effective? Where does AI materially change outcomes? Which risks are unacceptable? Which capabilities should be built internally, and which are best sourced through partnership?
These are strategic judgments shaped by context, constraints, and mission — areas where leadership experience is indispensable.
The Window is Still Open (for now)
AI systems today are more accessible and usable, and are massively more capable, than at any previous point. They integrate into common enterprise platforms, require less specialized expertise to deploy, and are increasingly conversational in nature. This lowers the barrier to entry and to achieving meaningful results.
Over time, however, differences in institutional learning rates will widen. Organizations that clarify their direction and governance approach early are likely to compound learning. Those that defer may find capability gaps harder to close later.
Feeling Behind and Driving Forward
Leading AI at scale does not require being the most technically fluent person in the room. It requires building a strategy that aligns and energizes the organization around a vision for AI and a coordinated plan to get there, ultimately driving greater mission impact.
Passive AI adoption leads to low impact. Strategic AI adoption leads to high impact.
As a leader its OK to feel behind on AI, but it is no longer OK not to have a plan to move forward.
